Presets

A preset describes the shape of a team. It decides what is asked, never what is protected.

A team is a set of groups (roles, at least two). Every group rates its connection with every other group, in both directions, and that two-sided matrix is the heart of each check-in. A preset says which groups exist, what each direction is asked, which inner-state items people answer, whether the cooperation network is on, and which group, if any, judges the result.

The group that judges the result matters for one part of the analysis: the split between effort that stays inside the team as coordination and effort that reaches that group. Without such a group, that part is switched off and the rest works as usual.

Shipped presets

Preset Groups Who judges the result
Dev · Manager · Stakeholder developers, management, stakeholder the stakeholder: an external client or product owner
Dev · Manager developers, management management, where the product owner sits
Team · Platform team platform team, consuming teams the consuming teams
Founders · Team founders, team nobody; matrix and network only
Agents · Humans (experimental) humans, AI agents the humans, who rate the agents they work with

What stays the same in every preset

  • The two-sided matrix: every pair of groups, rated from both ends.
  • Team- and group-level results only. No individual answers, no combined score.
  • Phase and timeline analysis after a few check-ins, against the team’s own baseline.

Editing a preset

In the app, open Questions for a team: rename groups, reword questions in both directions, choose up to two inner-state items, and switch the cooperation network on or off. Each save is a new version for that team, so earlier check-ins stay comparable. The files in the repository are never changed by the app.

Writing your own

A preset is one YAML file in presets/, validated by presets/schema.json:

python presets/validate.py

At most one group may judge the result (evaluator: true). Item keys should stay stable across versions so indices remain comparable. A new preset is the easiest contribution to the project.
